The ability to build and ship software has never been more accessible. We can iterate quickly and experiment rapidly. With generative AI we can turn ideas into features almost instantly. But speed is not the same as value. Many organizations optimize for output: roadmaps, delivery, velocity, feature count. Impact is secondary. The result is a feature factory trap: massive functionality with limited relevance. AI is pushing this dynamic even further. The risk of building the wrong things is growing. In this talk i introduce Outcome-Driven Architecture. Not as a role but as a way of building software. An approach that shifts our focus from delivering features to enabling measurable impact. Instead of optimizing systems for scalability and flexibility, we design them for learning, experimentation, and adaptability. We’ll explore how architectural decisions shape what we can observe, what we can validate, and how quickly we can learn. And why this responsibility doesn’t belong only to architects, but to everyone contributing to the system. Because great systems aren’t defined by how much they ship. They’re defined by the impact they create.
