The Scrum Master as an Orchestrator: Guiding Human–AI Collaboration in Modern Teams

AI is increasingly embedded across the software development lifecycle: from code generation and testing to monitoring, incident response, and decision support. While AI is already influencing how work flows and decisions are made, most Scrum teams still operate as if only humans are doing the work.

This creates a growing gap: AI affects delivery, quality, and outcomes, yet no one is explicitly responsible for shaping, inspecting, and improving how humans and AI collaborate.

We argue that this responsibility naturally belongs to the Scrum Master, and that the role is being fundamentally redefined to fill this gap. As Agile and DevOps teams evolve into socio-technical systems, where people and AI tools jointly deliver value, the need for intentional orchestration becomes critical. Learning, accountability, and transparency do not emerge naturally in these systems; they must be actively enabled.

Based on real-world experience and emerging research in agentic software development, this session shows how Scrum Masters can step beyond facilitation and take responsibility for making human–AI interactions visible, inspectable, and adaptable. You will see how teams can introduce working agreements for AI usage, surface AI impact during Scrum events, and create feedback loops when AI tools succeed or fail.

Rather than proposing new frameworks or tools, this talk demonstrates how Scrum’s core values—transparency, inspection, and adaptation—are more relevant than ever. These principles provide a practical foundation for adopting AI in a way that is sustainable, accountable, and aligned with Agile values.
